It finds correlations in data you'd never manually analyze. You have 50,000 customer records with 200 data points each. Which combinations predict churn? A human could spend months on that. AI can find patterns in days. But here's what it can't do: tell you why those patterns matter or whether they'll hold up next quarter.

It generates content based on learned patterns. Product descriptions, email subject lines, first-draft blog posts. AI can produce these based on patterns in training data. Quality varies wildly. You still need humans to evaluate whether the output is any good.

Notice what's missing from that list? Intelligence. Decision-making. Strategy. Understanding context.

AI doesn't replace your team. It speeds up specific tasks your team already knows how to do. If your team doesn't know how to route support tickets effectively, AI won't fix that. It'll just route them incorrectly faster.

Three Places to Start Without Burning Cash

Forget the grand vision. Start with something you can measure in 90 days.

Lead scoring for sales teams. Pull your last 1,000 closed deals. What patterns predict conversion? Company size, engagement metrics, specific pages visited? Train an AI model on that data, then test it on your next 200 leads. Compare close rates against your existing process. If it works, scale it. If it doesn't, you spent three months learning something instead of three years building the wrong thing.

Support ticket categorization. Take 20% of incoming tickets, route them through AI categorization, and compare first-response time against your current process. Run it side-by-side for a month. Actual data beats assumptions every time.

Inventory demand forecasting. Pick your fastest-moving product line. Use AI to predict demand for the next quarter based on historical patterns, seasonality, and any external factors you track. Compare those predictions against what actually happens. If AI beats your existing method by 15%, you've got something worth scaling.

The pattern here: small scope, clear measurement, quick feedback. No 18-month implementations. No bet-the-company changes. Just focused tests on specific problems where you already have the data to train a model and the metrics to evaluate success.

Questions That Separate Serious Vendors from Smooth Talkers

When you're evaluating AI solutions, ask these questions. Watch how they respond.

"What's your typical error rate, and what kind of errors does your system make?" Any vendor who can't articulate failure modes doesn't understand their own product. AI makes mistakes. The question is whether those mistakes are acceptable for your use case. A vendor who claims 99.9% accuracy without talking about what happens in the 0.1% is either lying or hasn't tested thoroughly enough to know.

"Show me what bad input looks like and how your system handles it." Real-world data is messy. Misspellings, incomplete fields, formats that change randomly. If they've only tested with clean demo data, you're going to discover all their system's limitations after you've paid for it.

"What do we own at the end of this, and what are we locked into?" Can you export the trained model? Switch providers? Or are you stuck paying them forever because they own everything? This matters more than you think when the vendor raises prices or your business needs change.

"How long until we see measurable results, and what specifically will we measure?" If the answer is vague or involves "strategic positioning" or "foundational capabilities," run. Real implementations show impact in weeks or months, not years.

Good vendors answer these questions directly. They show you their error logs. They demonstrate handling messy data. They give you specific timeframes and metrics. Vendors who dodge these questions are selling hype, not solutions.

Three Myths That Are Costing You

"AI will replace our team." This is wrong and it's keeping companies from using AI where it actually helps. AI handles the repetitive work that burns out your team. Your team then focuses on the complex situations that need judgment, context, and creativity. Companies succeeding with AI are hiring more people, not fewer. Just people doing different work.

"We need perfect data before we start." Waiting for perfect data means never starting. You need data that's good enough to train a model and metrics to evaluate if it's working. Then you improve the data iteratively based on where the AI struggles. The companies winning with AI didn't wait for perfect conditions. They started with what they had and got better over time.

"AI is only for big companies with huge budgets." Five years ago, maybe. Today, you can run meaningful AI pilots for $20,000 to $50,000. Cloud platforms have dropped the cost of compute. Pre-trained models have dropped the cost of training. The barrier isn't money anymore. It's knowing what problem you're solving and whether AI is the right tool.

What Actually Matters

AI works when it moves a specific metric that matters to your business. Period.

The companies getting value from AI didn't start with the technology. They started with a clear problem, confirmed AI was a reasonable solution, ran a small test, measured the results honestly, and scaled what worked.
